Shipping was Centauro's top driver of cart abandonment — every extra delivery day cut conversion, and lost users bought from competitors. With Black Friday looming and no design lead in place, I led the squad through it. Price cuts and new logistics were vetoed. My call: turn Centauro's own stores and trucks into pickup points. We shipped in-store pickup, rebuilt availability filters, and signposted it end to end. My squad's work drove +16% conversion and six-figure monthly savings — Centauro's best BF yet.
